LEAD-01-002-P · Primer — The Computing Ladder
The idea in one sentence
Agents are the newest rung on a long ladder of computing abstractions, each of which took a task humans did by hand and made it cheaper, faster, and infinitely repeatable.
Why it exists
Leaders keep asking whether agents are hype or a genuine platform shift; the ladder answers by showing agents are the same kind of jump as the internet or the cloud, not a novelty feature. Each rung did not replace the one below — it stacked on top and unlocked a new class of work — so the pattern of adoption is familiar even if the technology is not. Think of it like transportation: foot, horse, rail, car, air — each layer did not erase the last, it raised the ceiling on how far and how fast an ordinary person could go.
How it works
- Human labor: work done by hand, one unit at a time. 2) Software: codify a task once, run it a million times. 3) Internet: connect those programs so information moves freely. 4) Cloud: rent unlimited compute instead of owning it. 5) Mobile: put that compute in every pocket. 6) LLMs: software that handles fuzzy, language-shaped work that used to require a human. 7) Agents: LLMs that plan, use tools, and act toward a goal. 8) Organizations of agents: many agents coordinating like a team or a department. Each rung raised the abstraction — you specify more of the what and less of the how. A bank once had clerks reconcile ledgers by hand, then spreadsheets, then a SaaS platform, then a mobile approval app; the next rung is an agent that runs the reconciliation and escalates only the exceptions. The strategic point is that leverage compounds as you climb, and the same rung that feels like magic today becomes the assumed floor tomorrow.

In practice
In insurance claims: paper forms and human adjusters (labor), then a claims system (software), then online FNOL intake (internet), then elastic surge capacity during storms (cloud), then a mobile photo-estimate app, and now an agent that triages, values, and routes straightforward claims end to end.
The one thing to remember
Agents are not a feature — they are the next rung on the computing ladder, and every rung has redefined what ordinary people can accomplish.
